This medical device company wants to create a digital foundation to build better products, do this faster and reduce cost. The company decided to start an Order to Cash (O2C) – Plan to Finish Goods (P2FG) program, using SAP ME.
The O2C-P2FG implements a way of working that is lean and agile; eliminates non-value added activities and automates those that are still required, enabling real time decision making and delivering a consistent high value experience to the company’s customers.
The goal of the P2FG program is to achieve best in class performance now and in the future taking into consideration the business requirements and their corresponding mapping within manufacturing plants.
The strategic objectives of P2FG delivery are defined as follow:
1. Increase quality of deliverables ≥ 99%, with no compromise on HIPAA, FDA (and/or GAMP);
2. Reduce delivery time up to 50% on global delivery program;
3. Decrease cost with at least 30%.
Following a traditional MES (Manufacturing Execution System) approach, the requirements were written down to capture the functional requirements. Next the (Manufacturing) IT technical team designs the requirements in the application and infrastructure landscape and identifies which processes are affected by it. Potentially, the automation team gets involved to determine how and which additional applications, hardware or data might be required on the machine level. At the end plenty of different design and specification documents, provided by different groups of people, which are more or less consistent with each other are produced. This is than translated in a so called template.
The challenge is that just as the documents, the template leaves a lot of room for interpretation, in particular, due to the different groups involved are not speaking the same “language”. The picture below gives a perspective of the different kind of static documents involved in such a P2FG-MES project.
Ultimately the global deployment to multiple plants leads to higher cost, project over time and in some cases even go live is put on hold as the process quality is not met.
The unique Smart Industrial Transformation approach and Models4Insight holistic modelling platform allows to create and manage digital representations of the plant with regards to the O2C – P2FG transformation taking into account the current situation and the ‘To – Be’ SAP ME situation. These models are maintained during the complete life cycle of the transformation. This way deviations from the planning can be represented in the model and the model can be used to identify other parts effected by these changes. This impact analysis will directly point at conflicts with the design of other groups of people and enables efficient communication of changes and their effect.
In the Smart Industrial Transformation Approach models are used in a specific way:
• Scenarios are modelled from different point of views like e.g. for a manufacturing process: the physical object view, the machine view, the operator view and the process engineer view. These four views together describe the actual process best.
• Scenarios are modelled in the most detailed way and semi-automatically derive higher level views, thus views with lesser detail. These different views with varying level of detail are required for different groups of people. A manager just wants to see the high level picture, while a process engineer wants to see all details. By deriving the higher level views we ensure that the different levels of details are consistent with each other.
Now it is possible to visualize and have interactive stakeholder involvement providing right level of information at the right time.
